Losing hot water

I have a Navien Tankless water heater just for the master bath. In the master I have two Delta single handle faucets for the shower. Two single handle faucets for the sinks. Two handle faucet for the tub and a toilet.

When I turn on one shower faucet it's fine but when I turn on the second one it takes the hot water from the first. Then the first is only cold water. When I turn on the tub it takes the hot water from both Shower faucets.

This just started a month ago. I have replaced both valve inserts in the shower. My water pressure is high. 75 PSI on the outside faucet. I am going to install a pressure regulator soon. The hot water gets very hot so I am thinking it doesn't have anything to do with the water heater.

I am baffled. I was told the valve inserts could have gone bad so I replaced them. Please help! Any advice is welcome. The house is only one year old.
